Returns management: a workflow from request to resolution

A return can be approved while the item is still in transit. The item can arrive while its condition remains unknown. A refund can be requested while the payment outcome is still pending. A useful returns management workflow keeps those facts separate and gives each open question an owner.

This guide is for a small e-commerce team coordinating support, fulfillment, inventory, and finance. It includes a case record and a worked example you can adapt to the return policy and tools your business already uses.

What returns management covers

Returns management coordinates a customer's request, the applicable policy decision, the movement and assessment of the item, and the final customer and financial outcome. Reverse logistics focuses on moving goods back through the supply chain; a support conversation also needs decisions about eligibility, communication, and exceptions.

Shopify's returns management guide describes the customer-facing process and its platform tooling. ShipBob's returns process guide connects the operational stages to fulfillment services. The record below is an independent working format for coordinating the people responsible for your case.

Start with one case and three outcomes

Create a durable case reference linked to the order and the returned line item. Record the requested quantity and outcome; one order can contain items with different conditions or decisions. Use your existing approved policy rather than inventing a return window or refund promise for each conversation.

Track three outcomes separately:

OutcomeQuestion to answerEvidence to retain
Customer decisionWhat has been requested and approved?Policy version, authorized decision, customer update
Physical itemWhere is it, and what can happen to it?Carrier or receiving reference, inspection, disposition
Financial resultWhat adjustment actually occurred?Authorized amount, transaction reference, current result

An agent's draft, a submitted refund request, and a completed refund are different events. Store the actual result from the system that owns the operation. If a response is lost, reconcile the existing operation before issuing another one.

Route the work by the unanswered question

Support owns the customer's next update and the clarity of the request. Fulfillment provides movement and receiving evidence. Inventory decides how an inspected item is represented in stock under the approved process. Finance reconciles the financial outcome. A policy exception goes to the named person who can decide it.

Use the customer support escalation matrix when the primary owner cannot resolve a question or does not acknowledge the handoff. A carrier scan alone does not answer a refund question, and a refund receipt does not tell the warehouse that an item is suitable for resale.

For each transfer, record the receiving owner, the requested decision, the evidence available, and the next checkpoint. The original case owner should still know who will update the customer after a specialist accepts the task.

Copy a returns operating record

Use one row per returned order line, with the shared case reference tying related rows together. Keep personal details in your authorized order or helpdesk system; use references in the working sheet.

Add this short case note alongside the row:

These are editable records, not a returns portal or a live connection to a store. Your team supplies the evidence and maintains the current status.

Worked example: a damaged storage case

The following case and references are fictional. They illustrate recordkeeping, not a recommended return policy or a claim about a customer.

CheckpointRecorded factOpen question and owner
Request receivedDEMO-RETURN-19 requests a replacement for one damaged storage caseSupport verifies the applicable policy and order line
Policy decisionAuthorized manager approves the stated replacement pathFulfillment confirms availability and the return instructions
Item receivedWarehouse records DEMO-RECEIPT-4; item awaits inspectionInspection owner checks condition and records the result
Inspection completedSupplied record identifies a damaged latchInventory owner records the approved non-sellable disposition
Replacement preparedAn approved replacement order existsFulfillment checks the actual shipment outcome
Customer resolutionVerified outcome and customer update are linkedCase owner records closure evidence and any quality follow-up

If the customer instead requests a refund, finance must reconcile the authorized amount and actual transaction result. Do not reuse the replacement row as proof of a completed refund. If no inspection record is available, keep the disposition undecided rather than adding the item to sellable stock.

Review exceptions before scaling the workflow

Review a small set of real, redacted cases with the responsible owners. Look for missing item identity, partial returns, an absent receiving scan, a disputed policy decision, duplicate financial requests, or a handoff nobody accepted. Define the appropriate route for each exception before translating the process into automation rules.

Useful operating measures include open cases awaiting acknowledgment, age since receiving without an inspection result, and time from the approved decision to the verified outcome. Define each denominator and timestamp source. A smaller open queue is not improvement if cases were closed without resolving the underlying work.

An SOP template can capture the stable process, while the case record captures one return. Link approved inventory changes to your inventory replenishment process so pending or non-sellable returns are not silently treated as available supply.

Prepare the next handoff in Offloop

The existing E-Commerce team includes Customer Support, Fulfillment, Inventory Planning, and Finance agents. With access to the team, you can provide authorized case materials and ask it to identify missing evidence, prepare a handoff, and draft a customer update for review.

Start with the escalation task template. Team installation follows Offloop's current access policy. Store connections and operational permissions are separate setup steps. Reading this guide or downloading a record does not generate shipping labels, adjust stock, issue refunds, or send messages.

For a recurring process, Flow can provide a place to model owners and review steps after you have established the actual tools and authorization. Keep the order system, helpdesk, warehouse, and payment records as the evidence for the actions they own.
